Welcome back to The Shopify Ops — weekly profit insights for 6–7 figure Shopify operators.
This week we're covering two things that directly impact your bottom line: the hidden fees most stores never track, and the operational system that separates stores that scale from stores that stall.
This Week's Insight: The Fees You're Paying But Never Tracking
Most Shopify operators track their obvious costs — product, shipping, ads. What almost nobody tracks is the second layer of fees buried across four different invoices that never show up as a single line item.
For a store doing $500k per year, these hidden fees cost between $17,000 and $52,600 annually.
The seven biggest culprits:
Payment processing on international orders — currency conversion adds 1.5% on top of standard rates
Zombie app subscriptions — most stores find $200–$400/month in apps they forgot about
Chargeback fees — $15–$25 per dispute, win or lose
Return shipping you're absorbing — rarely tracked by SKU, often deeply negative
3PL hidden charges — a $3.50/order quote often runs $5.50–$7.00 all-in
Revenue-based financing costs — Shopify Capital carries 20–30% effective APR
Currency conversion on ad spend — 1.5–2.5% invisible on every invoice
The fix starts with one hour of auditing. Most stores recover $1,000–$3,000 per month on their first pass.
This Week's Quick Win: The 10-Minute App Audit
Go to Shopify Admin → Settings → Apps.
For every app, ask one question: did this generate measurable revenue in the last 30 days?
If you can't answer yes with a specific number — cancel it. Most stores find $200–$400/month in forgotten subscriptions on their first audit. That's $2,400–$4,800 per year back in your pocket without changing a single thing about how you sell.
Also This Week: Build the SOP Library Your VA Team Will Actually Use
If your operations still live inside your head, you have a problem that compounds every time you hire someone new, take a vacation, or try to scale.
Most Shopify SOP libraries fail for one of three reasons: too long and vague, built once and never updated, or stored somewhere nobody opens. The fix isn't better documents — it's a better system.
I broke down the exact three-component SOP framework, the 10 SOPs to build first, and the VA onboarding template that cuts time-to-productivity in half.
Coming Next Week
We're breaking down the Shopify cash flow problem — why profitable stores still run out of money, and the exact framework for managing inventory financing, payment terms, and runway without a CFO.
If you've ever looked at a healthy revenue month and wondered where the cash went, next week's issue is essential reading.
Until then,
